The idea

Collect sensitive form data without exposing it to the form provider

Show original source text →
Hi! I wanted to share a project I've been working on for the past few months which stemmed from a problem I ran into when collecting some sensitive form submissions. It's called Lockform ([https://lockform.io](https://lockform.io)) and the goal is simple, to make encrypted form collection as easy and as flexible as possible. There's a few existing tools that offer encryption, but there are usually major trade-offs. For example, JotForm's encrypted forms disable things like duplicate detection, searching, and filtering, and uploaded files are not encrypted at all. Other options tend to have similar limitations, or are priced mainly for larger enterprise teams. Rather than settle, I decided to build my own! Lockform includes: \- Encryption by default, all client-side, including fully encrypted file uploads \- Drag-and-drop form builder with live preview, and AI-powered form generation and editing \- Multi-user organisations with RBAC, and various integrations including encrypted webhooks, a full API, and an NPM package \- Audit logs, rate limiting, replay protection, and form access tokens \- And importantly, security without losing functionality, blind duplicate detection without storing plaintext, searching, filtering and much more I'd really appreciate feedback from anyone willing to try. There's a free plan, so you can test the form builder and submission flow without committing to anything, or a free 7 day trial on the Pro plan if you want to try more of the features, cancel any time. Thanks!

Synthesis verdict
**Pivot**. Lockform has a strong market fit and a unique value proposition with its client-side encryption and full feature parity. However, the project's technical complexity and the breadth of its feature set make it challenging for a solo or 2-person team to build v1 within 4-12 weeks. The main risks are regulatory uncertainties, platform dependencies, and churn due to a steep learning curve. To mitigate these risks, Lockform should focus on simplifying its feature set, improving its pricing transparency, and developing a clear go-to-market strategy.

Strengths

  • - Unique value proposition with client-side encryption and full feature parity
  • - Strong market fit in regulated industries
  • - Robust feature set with AI-powered form generation, RBAC, and integrations
  • - Low cost-to-serve and high margins due to automated encryption and no file storage costs
  • - Developer-friendly features with NPM package and API

Weaknesses

  • - High technical complexity and broad feature set
  • - Regulatory uncertainties and risks of non-compliance
  • - Platform dependencies and risks of outages or breaches
  • - Steep learning curve for advanced security features
  • - Lack of transparent pricing and potential friction in conversion to paid tiers

Best angle

Lockform should focus on simplifying its feature set and developing a clear go-to-market strategy to mitigate risks and improve its chances of success in the market.

Viability

6.0

“The project's technical complexity and the breadth of its feature set make it challenging for a solo or 2-person team to build v1 within 4-12 weeks.”

Building Lockform, a platform that offers end-to-end encrypted form collection with a drag-and-drop form builder, multi-user organizations, and various integrations, is a complex task. The project requires expertise in cryptography, front-end development, and back-end development. The fact that it includes features like AI-powered form generation, blind duplicate detection without storing plaintext, and encrypted file uploads indicates a high level of technical complexity. However, the existence of similar tools and technologies (e.g., JotForm) suggests that the overall concept is feasible. A solo or 2-person team might struggle to build a fully functional v1 with all the mentioned features within 4-12 weeks, especially if they aim to match the described level of sophistication and security. The development of a drag-and-drop form builder, implementing robust encryption for all form data (including files), and ensuring security features like audit logs and replay protection are all significant undertakings. While some core functionalities could potentially be developed within the given timeframe, achieving the described level of functionality, security, and user experience might be challenging for a very small team in such a short period.

Monetization

“Lockform's encryption-without-compromise positioning is its moat, but pricing transparency and tiered limits will determine conversion success.”

Lockform addresses a clear niche - secure form collection with full client-side encryption - while avoiding the functionality trade-offs of competitors like JotForm. The pricing strategy (freemium + Pro trial) is smart for user acquisition, but the long-term monetization hinges on conversion to paid tiers. The Pro plan's value (RBAC, integrations, audit logs) justifies a premium, but the lack of transparent pricing on the site risks friction. Unit economics look strong: low cost-to-serve (SaaS, automated encryption) and high margins (no file storage costs if using client-side encryption). The AI form builder adds differentiation, but its monetization impact is unclear. Competitive pressure from enterprise-focused tools (e.g., FormAssembly) could limit scaling, but Lockform's flexibility and developer-friendly features (NPM package, API) open channels like B2D (business-to-developer) adoption. The free plan's limits (e.g., submission caps) should be tuned to drive upgrades without cannibalizing paid demand.

Risk

4.0

“Lockform's viability is most immediately threatened by regulatory uncertainties and platform dependencies.”

Lockform faces significant challenges despite its robust feature set. **Regulation** is a major threat due to the handling of sensitive, encrypted data across potentially unregulated or lightly regulated industries and jurisdictions, risking non-compliance with emerging or unforeseen data protection laws (e.g., GDPR for EU, CCPA for California, etc.). **Platform Risk** is high because the success of Lockform heavily relies on third-party integrations (e.g., NPM package, webhooks) and the stability/security of its cloud infrastructure, with outages or breaches in either area potentially crippling trust. **Churn** could spike if the learning curve for its advanced security features proves too steep for non-technical users, despite the drag-and-drop builder. **No-budget Customers** might not convert from the free plan to paid tiers if the value proposition doesn't clearly justify the cost over perceived 'good enough' alternatives.

8.0

“Lockform turns encrypted form collection from a compromised necessity into a seamless, compliance-ready workflow - appealing to regulated industries that can't afford insecure alternatives but refuse to sacrifice functionality.”

Lockform addresses a real, underserved need in industries handling sensitive data - healthcare, legal, finance, and compliance-heavy startups - where encrypted form submissions are mandatory but existing tools sacrifice functionality. The market for secure form solutions is growing due to GDPR, HIPAA, and CCPA compliance demands, yet most encrypted form platforms (like JotForm's) cripple usability, leaving users to choose between security and workflow efficiency. Lockform's client-side encryption with full feature parity (search, filtering, encrypted file uploads, audit logs) is a rare differentiator. The inclusion of AI-powered form generation, RBAC, and an NPM package signals product maturity and developer appeal, expanding its reach beyond end-users to engineering teams building custom compliance workflows. The free plan lowers adoption friction, and the 7-day Pro trial targets decision-makers in mid-sized organizations with budget for security tools ($50 - $500/month). While enterprise sales cycles are long, the product's API and integrations suggest strong potential for embedded use cases in SaaS platforms. The audience is niche but high-value: an estimated 500K - 1M organizations globally operate in regulated sectors with digital intake forms, and many currently use insecure workarounds (email, unencrypted Google Forms). Lockform doesn't just solve a technical problem - it removes a compliance risk that costs businesses in fines and reputational damage. The main risk is awareness; this isn't a consumer product, so marketing must target compliance officers and developers directly. But the product-market fit is strong for a vertical that's increasingly paranoid about data exposure.
